The two-part case study examines how the Kraft Heinz Company (KHC) transformed its egg procurement strategy in response to severe disruption to supply caused by avian flu outbreaks and volatility in commodity prices. Traditionally reliant on short-term, price-driven sourcing, KHC faced significant risks to its mayonnaise business of which eggs were a key ingredient. Through the “Egg-enger” initiative, KHC shifted to a hybrid procurement model that combined spot-market purchasing and long-term formula-based contracts with selected egg processors.
Case A focuses on the strategic rationale for the transformation, the design of incentive-compatible contracts, and the use of procurement frameworks such as the Kraljic and A.T. Kearney matrices to identify “partners of choice.”
Case B evaluates the outcome of the partnership with Ovimeat Systems, assessing the financial performance, risk sharing, capacity utilisation, and longer-term benefits related to sustainability and animal welfare. Together, cases A & B illustrate how collaborative supply partnerships can enhance resilience, stability, and strategic value creation in volatile agricultural supply chains
