This case explores the rapid evolution of the embodied intelligence robotics sector through the lens of Unitree Robotics, a leading Chinese robotics company specializing in high performance, affordable quadruped and humanoid robots. The case illustrates how Unitree has leveraged vertical integration, cost leadership, and agile innovation to democratize advanced robotics.
The case is used to examine how the embodied intelligence industry—integrating advanced robotics, AI driven perception, and control systems—addresses technological and commercial challenges. Students analyze Unitree’s business model canvas and company value chain and compare them with those of competitors such as Boston Dynamics, Agility Robotics, and Tesla.
In addition, the case enables discussion of industry value chain mapping for the embodied intelligence ecosystem, a PESTLE analysis (Political, Economic, Social, Technological, Legal, and Environmental) of the external forces shaping robotics development, and the application of the Eliminate–Reduce–Raise–Create (ERRC) grid to identify new opportunities and market spaces created by affordable, high performance robotics.
